We just take them out of BP and let them get a pen in that way. We take BP by class - Seniors hit first down to Freshmen - so they just go to the pen when it's their turn. Once they finish then the pitchers and catchers just work back into the rotation. If they missed a round then they follow up the last freshman with whatever round it was they missed.

If you do BP by groups then have the pitchers and catchers doing the pen be their own group and they can either go first or last to get that work in and then head to the pen for that work.
Makes sense. What is tough is we have 3 teams (about 50 kids) practicing. Have a great 4 man bullpen. Our practices generally have a specialty session, defensive series, and team situations. Most of our hitting gets done in our class period. So if my top 3 are in the pen I have 3 infielders not getting defensive work....

When we do hit we rotate field time with cage time, guess we could do it then. Gotta find a way. Team hitting .320 with 38 2B, 7 3B, 17 HR and 74 steals, but our pitching is very average at best.

Geez are you guys hitting with those huge red plastic bats used to play with back in the day to put those numbers up? Sounds like some of your guys are so fast they can turn the lights off and be in bed before the room goes dark.

So I'm assuming you have a varsity, JV and frosh (or some variation of) all working at the same time. That must be fun to schedule out.

Is it possible to do the pens before or after practice? Most pens are around 20 - 30 pitches so it won't take too long to get them done.

It's not a great solution but they miss some defensive time. In the big picture of things missing a few groundballs and / or repetitions on bunt D or 1st / 3rd situations won't really hurt them if they have proven to know what to do in those situations.
